The craft of maintaining a steady cooking temperature and clean combustion in a wood-fired or charcoal-and-wood offset smoker through controlled airflow, split sizing, and timed fuel additions.

Definition

An offset smoker consists of a large horizontal cook chamber with a smaller firebox mounted to one side and below it; heat and smoke travel from the firebox through an opening into the cook chamber and exit via a stack at the opposite end. The design creates a horizontal temperature gradient — hotter near the firebox, cooler near the stack — that requires active management throughout a long cook. Successful fire management in an offset smoker rests on three interdependent variables: **Fuel and split preparation.** Wood must be seasoned (air-dried to below 20–25% moisture content) to burn cleanly. Green or wet wood smolders, produces acrid white smoke, and makes temperature control nearly impossible. Splits should be sized for the firebox — typically 30–45 cm (12–18 inches) long, 8–10 cm (3–4 inches) in diameter for a full-size offset — small enough to ignite quickly from the existing coal bed but large enough to provide a sustained burn without requiring constant tending. **Airflow management.** The firebox intake (usually an adjustable damper or door) and the exhaust stack damper work together to regulate draft and therefore combustion rate. Most experienced pitmasters run the stack fully or nearly fully open at all times and regulate temperature exclusively through the intake damper. Restricting the stack throttles combustion and promotes incomplete burning; the intake is the correct control surface. A strong, even draft through the firebox produces active flame and glowing coals rather than smoldering fuel. **Feeding intervals and coal bed maintenance.** Rather than adding large loads of wood infrequently, experienced operators maintain a consistent coal bed — a deep layer of glowing orange coals that provides the baseline heat and rapidly ignites new splits. New splits (typically one to three at a time) are added every 30–60 minutes before the coal bed drops too low. Adding a split to a strong coal bed produces a brief spike in smoke and temperature, then settles. Adding wood to a dying fire produces a long period of dirty smoke and temperature swings. The art is pre-empting the coal bed's decline rather than reacting to it. Temperature targets for most low-and-slow cooking fall between 107–135 °C (225–275 °F) at grate level near the stack end. Heavy steel offsets have thermal inertia that smooths out fluctuations; thin-walled imported smokers require more frequent intervention. Rotating meat from the hot side to the cool side, or rotating positions within a rack, compensates for the temperature gradient.

In use

He checked the coal bed through the firebox door — still a generous orange glow — then fed two splits of post oak across it and adjusted the intake damper a half-turn closed to hold 250 °F through the night.

Starting the fire

Most pit operators start with a chimney of fully lit hardwood lump charcoal or briquettes to establish an initial coal bed, then transition to pure wood splits once the firebox is at temperature. This avoids the long dirty-smoke phase of a wood-only cold start.

Thermometer placement

The built-in thermometer on most offset lids reads the air temperature at the top of the chamber — often 15–30 °C higher than grate level, where the food actually sits. A separate probe thermometer placed at grate height near the stack (coolest zone) gives a more accurate picture of the cook environment.

Wood species and flavor

Post oak is the standard in Central Texas BBQ; hickory and pecan are dominant in the Carolinas and Tennessee. Fruit woods (apple, cherry) burn at lower heat output and are often blended with harder species for temperature control on larger offsets. Resinous softwoods (pine, cedar) are never used for cooking — they produce turpentine-flavored creosote.
