Bread Hydration (Lean Dough)

The 60–65% water-to-flour ratio that defines standard lean bread: firm enough to shape by hand, with a tight, chewy crumb and crisp crust.
Hydration in bread is expressed as a baker's percentage: the weight of water divided by the weight of flour, multiplied by 100. A lean dough contains no significant fat, sugar, or egg — only flour, water, salt, and leavening — so hydration is the primary lever controlling texture. At 60–65%, the dough is cohesive and moderately stiff, making it tractable for hand shaping, producing a moderately tight crumb with a good crust. This is the traditional range for sandwich loaves, pain de mie, and country-style white breads.
The proportions
- 100%
- Flour (bread flour or AP) — Higher-protein bread flour (12–13% protein) handles the full range; AP flour works at the lower end
- 60–65%
- Water — Cold water slows fermentation; room-temperature water is standard for same-day bakes
- 1.8–2%
- Salt — Added after autolyse if used; strengthens gluten and moderates yeast
- 0.5–1%
- Instant yeast — Lower for long-ferment; higher for a single same-day rise
- 0–3%
- Optional: olive oil or butter — Tiny fat additions soften crumb without crossing into enriched-dough territory
Method
1. Combine flour and 90% of water; rest 20–30 minutes (autolyse) to hydrate flour evenly. 2. Add yeast, salt, and remaining water; mix until smooth and developed. 3. Bulk ferment at room temperature 1–2 hours with periodic folds, or overnight in the refrigerator. 4. Shape with confidence — at 60–65% hydration the dough holds its form without sticking excessively. 5. Proof in a loaf pan or on a floured couche; bake in a hot oven (220–230 °C / 425–450 °F) ideally with steam.
Tips
- Use kitchen scales — off-by-5% on a bathroom scale shifts hydration enough to noticeably change crumb structure.
- Flour protein content changes effective hydration: high-gluten flour (13–14%) can absorb 2–4% more water than all-purpose at the same 'feel.'
- Water temperature matters as much as quantity: target a final dough temperature of 24–26 °C (75–79 °F) — use the DDT formula (desired dough temp × 3) minus room and flour temperatures to find the correct water temp.
- Autolyse (resting flour and water before adding salt and yeast) markedly improves gluten development at 60–65% hydration, reducing total mixing time.
- If the dough tears rather than stretches, it is under-hydrated or under-developed, not necessarily too stiff — check mixing time before adding water.
- A properly hydrated lean dough passes the windowpane test: a small piece stretched thin should be translucent without tearing.
Variations
- 55–59% (stiff dough)
Used for bagels, pretzels, and some rye breads; chewy, dense crumb; requires more mechanical mixing to develop gluten
- 66–74% (mid-range)
Produces more open crumb; requires some bench skill but manages without special technique; typical for everyday sourdough loaves
- 75–85% (high hydration)

- Whole wheat adjustment
Whole wheat absorbs more water; add 5% water per 10% whole-wheat substitution to maintain the same handling feel

Why 60–65% became the standard
Before refrigeration, bakers needed dough stiff enough to work on warm marble counters without collapsing. The 60–65% range was the sweet spot where hand shaping was manageable, oven spring was predictable, and shelf life was acceptable. Industrial baking cemented this range through the 20th century because it performed consistently in automated dividers and molders. Modern artisan bread has pushed the ceiling upward, but 60–65% remains the most beginner-accessible and reliably successful range for lean breads.
Effect on crust
Lower hydration creates a thicker, crisper crust because less interior steam pressure is generated during baking. At 60%, the crust caramelizes relatively quickly; at 65% there is marginally more steam from the crumb, contributing to a slightly thinner, glossier crust — one reason home bakers targeting baguette-style crust often work in the 63–65% range rather than lower.
