Baker's Percentage Formulation

Expressing every dough ingredient as a percentage of flour weight to scale recipes reliably.

Baker's percentage states each ingredient relative to the total flour, which is always 100 percent, so water, salt, and other additions are read as ratios. This makes hydration and salt levels obvious at a glance and lets a formula scale to any batch size without losing balance. It is the standard language of professional bread and pastry production.

Baker's percentage is the working language of professional baking — a notation system in which the combined weight of every flour in a dough is fixed at 100%, and every other ingredient (water, salt, yeast or starter, sugar, fat, eggs, dairy, inclusions) is expressed as a percentage of that flour weight. The genius of the system is that it makes a dough's character instantly readable: hydration reveals how open the crumb will be, salt level predicts fermentation behavior, enrichment numbers signal whether you're making a lean baguette or a butter-laden brioche. The total of all percentages always exceeds 100% — typically 160–180% for a lean bread and 200%+ for an enriched one — and that running sum is itself a useful sanity check.

Why does this matter to anyone outside a production bakery? Because baking is a small-error, high-consequence craft, and percentages decouple a recipe from a fixed batch size. A formula written in baker's math can be scaled from 500 grams of flour to 50 kilograms without re-thinking the dough's balance, and two bakers in different kitchens can compare their doughs directly without converting ounces to grams or cups to milliliters. The system also exposes the variables that actually drive a loaf: not the brand of yeast on the shelf, but the relationship between flour, water, salt, and time.

The catch, and it is real, is that percentages describe intent, not outcome. A 70%-hydration formula baked with a thirsty whole wheat will feel very different from the same numbers with a soft patent flour, and ambient temperature, fermentation schedule, and flour absorption all sit outside the system. Treat the numbers as a map of what the dough should be, then verify with feel, fermentation cues, and a finished crumb.

Types & varieties

Flour-weight percentage

The standard craft system: total flour = 100%, all other ingredients relative to flour. Default in artisan, retail, and most modern textbooks.

Total percentage

Alternative system where the entire dough sums to 100%; appears in some industrial formulas and nutrition-label contexts. Convert by dividing each flour-weight % by the total formula %.

Pre-ferment inclusion convention

Two valid approaches: list the levain as a single line whose flour and water also count toward the 100% and the hydration, or split the levain's flour and water into the main formula. Either works as long as totals are consistent.

How to do it

  1. 1

    Weigh every ingredient

    Record the weight in grams of each ingredient in the recipe — flour, water, salt, yeast or starter, sugar, fat, dairy, eggs, inclusions. Do not use volume measures; a cup of flour can vary 20%+ depending on how it is scooped.

    Add up the flours

    Sum the weights of every flour in the formula, including any flour already inside a preferment or levain. This total is your 100% reference number and the anchor for every conversion that follows.

    Set flour to 100%

    Write 100% next to the flour total. This single number becomes your scaling key for the rest of the formula.

    Convert each remaining ingredient

    For every other ingredient, divide its weight by the total flour weight and multiply by 100. Round to one decimal for clarity, two if you want to be precise about trace additions like diastatic malt or ascorbic acid.

    Check the totals

    Add all percentages. A lean bread should read roughly 160–180%; enriched breads typically 200%+. If the number is wildly off, an ingredient was missed or double-counted — fix it before scaling.

    Scale the recipe

    Decide your new flour weight. For each percentage, multiply by the new flour weight and divide by 100 to get the new gram weight. Update every line, including yeast, salt, and preferment — they scale with flour, not with the original batch.

    Read the formula critically: is hydration right for this flour, in this kitchen, on this day? Is salt appropriate for the fermentation time planned? Tweak one variable at a time on the next bake rather than changing everything at once.

Reading hydration by bread type

Hydration is the single most informative number in a formula, and the ranges below are reliable starting points for white-flour doughs in a home or small-professional kitchen. Move up or down within these bands based on flour strength, ambient humidity, and desired crumb.

  • 60–65%: sandwich loaves, milk bread, soft dinner rolls — tight crumb, easy shaping.
  • 65–72%: baguettes, ciabatta, country loaves, most lean hearth breads — open crumb, manageable handling.
  • 72–80%: high-hydration sourdough, focaccia, schiacciata — open, glossy crumb; sticky dough, wet hands or bench work required.
  • 80%+: extreme hydration formulas (some artisan sourdoughs, certain focaccia) — batter-like dough, no shaping in the traditional sense.

The preferment question

How you account for a levain or poolish changes how the numbers read but not how the dough behaves. Pick one convention and stick to it across a formula so totals stay consistent.

  • Single-line convention: list the levain as one ingredient (e.g., 'Levain 20%'). Its flour and water are already counted inside the 100% and the hydration — what you see is what you weigh out of the jar.
  • Split convention: add the levain's flour to the main flour total and its water to the main water total. The levain percentage is then just a way of stating how much preferment you're using.
  • Common mistake: listing the levain as 20% AND keeping separate flour and water lines that include the levain's contribution — this double-counts and inflates every downstream percentage.

Quick conversions and sanity checks

A few arithmetic habits catch most beginner errors before they reach the oven.

  • To convert a percentage to weight: weight = (percentage ÷ 100) × total flour weight.
  • To go from total-percentage to flour-weight-percentage: divide each total % by the flour % (which will be less than 100).
  • Sum check: lean bread ≈160–180%, enriched bread ≈200%+, sourdough often 170–185% depending on levain hydration.
  • If the sum is wildly off, an ingredient was missed, mis-labeled, or double-counted — retrace the lines before mixing.

Tips & pitfalls

  • Always add up every grain-based flour (bread, whole wheat, rye, spelt, rice, semolina, etc.) before declaring 100% — forgetting a 10% whole-wheat addition silently skews every other percentage downstream.
  • Hydration is a feel target, not a guarantee: a coarse whole wheat may need 5–8 extra points; a fine sifted rye even more. Adjust the next batch by 2–3% at a time and let dough feel, not the spreadsheet, be the final word.
  • Do not trust a hydration number copied from a flour sack or another baker's formula — measure absorption with a small test bake, especially when switching mills, crop years, or flour brands.
  • Keep yeast and salt percentages constant when scaling; let only time, temperature, and preferment ratio change for flavor development. Cutting salt to 'speed things up' almost always backfires.
  • When using a preferment, track its hydration separately and remember that the levain's flour and water count toward both the 100% and the total hydration — omitting them gives a drier, stiffer final dough than the numbers suggest.
  • If converting from volume (cups) to baker's percentage, weigh everything first — volume measures for flour are unreliable enough on their own and become worse once stretched across a calculation.
  • Salt percentages above 2.5% noticeably slow fermentation and tighten crumb; below 1.5% risks under-seasoning and over-fast fermentation in warm conditions. For long, cold sourdough builds, lean toward the higher end.
  • For sourdough, the levain percentage (relative to total flour) and levain hydration are the two numbers that most influence flavor and timing — track them explicitly rather than burying them inside the main formula.
