The formula

Tangzhong method (water-roux)

The water-roux is the defining technique of shokupan. Cooking flour in water to 65–68°C pre-gelatinizes starch, allowing it to hold water during baking. This creates the cloud-like, shelf-stable crumb that distinguishes shokupan from Western white bread and prevents staleness for 2–3 days.

Windowpane test

By stretching a small piece of dough slowly between both hands, full gluten development is confirmed when the dough forms a thin, translucent membrane that holds gas without tearing. This ensures the dough can support its high hydration and expand fully during baking.

Tight rolling / sheeting

After each fermentation and shaping, rolling the dough tightly from one end expels large gas bubbles and aligns gluten strands perpendicular to the direction of expansion, producing a fine, even, close-grained crumb.

Enriched dough fermentation

The butter, milk, and egg in shokupan retard fermentation by coating yeast cells and competing for water. Fermentation takes 50–70% longer than lean doughs, but this slower rise develops flavor complexity and improves gas retention in the high-sugar environment.

Variations & derivatives

Yudane methodJapan

Uses equal parts flour and boiling water (1:1) mixed into a slightly lumpy paste, then refrigerated overnight. Yudane produces a slightly more assertive wheat flavor and a softer, more moisture-retaining crumb than the cooked tangzhong, but the difference is subtle.

Hokkaido milk breadJapan (Hokkaido prefecture)

Substitutes heavy cream or powdered milk for part of the liquid, increasing fat content for an even richer, buttery crumb. The crumb takes on a characteristic pale ivory color and a melt-in-the-mouth tenderness. Common ratio: 50 g heavy cream replaces 50 g milk.

Matcha shokupanJapan

Adds 8–12 g ceremonial-grade matcha powder to the main dough, adjusting liquid slightly for the drying effect of powdered tea. The result is a faintly bitter, jade-colored loaf with a clean, vegetal aroma.

Chocolate shokupanJapan

Troubleshooting

Dense, heavy crumb with small, uneven air pockets

Under-kneading or insufficient gluten development. The dough fails the windowpane test, resulting in a dough that cannot trap and hold gas during fermentation and baking.Knead an additional 3–5 minutes, performing the windowpane test every 2 minutes. The dough should stretch to translucence without tearing before 10 minutes total.

Gummy or sticky interior crumb
